You develop future leaders by picking successors early, handing them real decisions, and teaching one skill each week that only you know — not by waiting for the annual training calendar. India's L&D market now exceeds Rs 1.5 trillion because firms have realised leadership takes years to grow, like a pencil.
TL;DRFaber-Castell planted its own forest in Brazil in the 1980s — about 8,200 hectares of Pinus caribaea, 300,000 new seedlings every year — because a tree only becomes pencil-wood after 20 to 23 years. The person who plants it is never the person who harvests it. Leadership works the same way. The manager who trains a replacement this quarter rarely gets credit when that person becomes VP five years later. If you're only building people for this year's targets, you're not building leaders — you're building this year's output.
Stop waiting for the annual appraisal cycle to spot talent. Watch who volunteers for the messy, undefined problem nobody wants — that's usually your future leader, not the person with the best slide deck. Ask two questions about every team member: would I trust them to run this meeting without me, and do they make the people around them better? If the second answer is yes even without the first, invest there first. Every senior manager has one skill nobody else on the team has learned yet — reading a client's silence in a negotiation, calming a war-room, structuring a board deck under pressure. That's the bottleneck. Pick it, and teach it to exactly one person this month, on a real task, not a workshop slide. Faber-Castell doesn't explain forestry in a classroom; it plants trees. Your version of planting a tree is handing over one real decision, with your name off it, and letting someone else make the call.
Start small and specific: one vendor negotiation, one client escalation, one budget line — not "run the department while I'm on leave." Set the boundary upfront (what they decide alone, what they check with you first), then actually let the outcome stand, mistakes included. Managers who "delegate" but reverse every decision aren't building successors, they're building people who wait for permission. A useful example worth studying is how Nucor's CEO built decision-making authority into every plant floor, not just the corner office.
The biggest mistake is treating mentoring as something you'll get to "once things calm down" — they never do. The second is picking the most loyal person instead of the most capable one; loyalty without capability just delays the succession problem. The third is measuring your own success by how indispensable you are. If your team collapses the week you take leave, that's not job security — that's a leadership gap you've been avoiding closing.
Plan in years, not quarters. India's corporate L&D spend has crossed Rs 1.5 trillion precisely because companies have accepted that leadership can't be compressed into a two-day offsite. A realistic internal timeline looks like: 6 months of visible stretch assignments, 12-18 months of real decision ownership with a safety net, and 2-3 years before someone is ready to run what you currently run. Rushing it produces managers who can perform the role but haven't grown into it.

Plan for 2-3 years, not a single training program. Give visible stretch assignments in the first 6 months, real decision ownership over the next 12-18 months, and full ownership after that — leadership grows the way a tree does, slowly and on a schedule you don't fully control.
Identify who already behaves like a leader before they hold the title. Watch who volunteers for undefined problems and who makes the people around them better, rather than waiting for the annual appraisal cycle to tell you.
