    Visual work instructions let an employee do the job correctly without reading numbers or a manual: you change how the task is explained, not who does it. Japan's chalk maker Nihon Rikagaku did this with matching colours, and 65% of Indian firms already invest in soft-skill training, yet few look at the instruction itself.

    In my video I told this story in Hindi. The company is Nihon Rikagaku, a chalk maker in Japan. It began with two young women who had an intellectual disability, meaning they needed help to understand and learn the work. The boss first refused to hire them. Later they got a trial, applying labels. I have kept to what is documented: published accounts differ on how long the trial lasted, so I am not claiming a duration.

    Why did the colleagues stand up for the trainees?

    This is the part I love. When the trial ended, the people who stood up were the colleagues working next to them. They told the boss, give them the job, we will support them. Both were hired. A manager's reference is useful, but a team's reference is stronger, because the team sees the real work every day. Good culture shows up exactly here, when the team volunteers to carry a new person.

    How does the colour-and-weight method work?

    Chalk needs the right quantity of material, and some employees could not read numbers. A written manual is hard for many people to follow anyway. So the company used colour. A red bucket of material gets the red weight. A blue bucket gets the blue weight. You put material on one side of the scale and the same-coloured weight on the other. When both sides balance, the quantity is correct. As I say in the video, people can weigh correctly without reading a single number. Later, workers with intellectual disability formed most of the workforce, a historical point, not a current headcount.

    Where can an Indian plant or office use visual instructions?

    Think of any step where errors come from misreading: dosage of a chemical, torque settings, packing counts, checklist items, stock bins. Colour-code the bin and the scoop. Use a photo of the finished state at the workstation. Use a jig that only fits one way. Our behavioural training sessions train supervisors to spot these steps. In Pune and Pimpri MIDC units, shop-floor staff often speak Marathi and Hindi, so pictures help beyond language too.

    How do you redesign one instruction in a week?

    Pick one task that produces repeat mistakes. Watch someone do it and note where they hesitate. Ask whether the hesitation is about reading, memory or tools. Then remove that barrier: a colour, a picture, a template or a physical guide. Test it with the person who struggled most. If they succeed, write the new version as the standard for everybody. My line in the video is the test: before you replace the person, change the explanation. Ask yourself which instruction in your office you would change.
